The NorthStar Method
How the Method Works
NorthStar is the 4th project management methodology — the first designed for Human PMs leading AI agents. This page explains how it works in practice.
What NorthStar Does
NorthStar doesn't replace Agile, Predictive, or Hybrid. It sits on top of them as a governance and flow layer for AI work.
Intent, acceptance criteria, and non-negotiables stay in human hands.
Work moves inside the guardrails with complete visibility and logging.
Human validation happens before any output moves to the next phase.
The entire lifecycle is scored for drift, waste, and alignment with your original intent.
The Three Pillars of NorthStar
NorthStar is the first project delivery methodology engineered for hybrid human + AI teams. While Agile focuses on process and iteration, NorthStar extends Agile with the governance, alignment, and verification mechanisms required in the AI-era.
Human Accountability
Every project and phase is assigned a human Project Owner and, when applicable, a distinct Phase Owner. This ensures that oversight, decisions, and judgment remain grounded in human responsibility.
AI Agent Telemetry
AI contributors—whether generators, planners, coders, analysts, or automations—operate alongside human teams. NorthStar makes their behavior observable through drift detection, waste measurement, and compliance analysis.
ZeroDrift Verification
All telemetry (drift events, waste hours, artifact checks, and sprint stats) flows into ZeroDrift, which calculates an authoritative, server-side ZeroDrift Score. This provides a trustworthy, independently validated view of alignment, quality, and delivery efficiency.
NorthStar does not replace Agile. It strengthens Agile by filling the blind spots that emerge when AI participates in the delivery process. It adds the missing governance layer required for modern hybrid teams, ensuring alignment between human intent and AI output.
Why NorthStar Bolts Onto Agile
NorthStar does not replace Agile, Scrum, or SAFe. Instead, it fills the critical gaps these frameworks were never designed to handle.
Agile assumes:
- • every contributor is human
- • humans make all decisions
- • humans maintain alignment
- • humans are the source of drift, waste, and error
In modern delivery, this is no longer true.
AI agents now draft artifacts, generate code, plan tasks, write tests, refactor modules, and perform analysis. They introduce new forms of drift (misalignment, hallucinations, off-spec work, architectural violations) that Agile has no mechanism to detect or control.
NorthStar adds the missing layer:
Human Accountability
Projects and phases are anchored to a specific human Project Owner or Phase Owner to maintain responsibility and judgment.
AI Telemetry
Agents become observable. ZeroDrift collects drift events, compliance failures, waste hours, and sprint metrics.
Verification
NorthStar's rules, gates, and artifacts integrate with ZeroDrift's server-calculated score to produce an independent view of performance.
Phase-Level Governance
Agile delivers iterations, but NorthStar governs phases. This allows organizations to measure improvement, regression, or stability between Discovery, Build, Rollout, and Stabilization.
NorthStar enhances Agile by making hybrid human + AI work measurable, auditable, and verifiable—without disrupting existing sprint ceremonies or delivery rhythms.

How the Method Runs Day to Day
NorthStar is layered on top of Agile sprints, Kanban flow, or predictive phases. The lifecycle is intentionally simple.
Define the NorthStar
PM writes mission, guardrails, constraints, and non-negotiables. Lives in version control.
Build the Parking Lot
Decompose work into structured tasks with descriptions, scope, agents, and criteria.
Design Sprint Gates
Define entry/exit criteria, required tests, documentation, and review checklists.
AI Agents Execute
Agents pull tasks from parking lot and execute within guardrails. No permission to modify NorthStar.
Sprint Gate Review
Humans verify: passes exit criteria? Aligns with NorthStar? Any undocumented changes?
Human Validation Scorecard
PM scores quality, safety, and alignment. Records exceptions, rework, and approval status.
Optional: ZeroDrift Scoring
ZeroDrift scores alignment, hallucination, and waste. Reports help refine guardrails.
Offline vs. Online
One of NorthStar's key advantages: it works completely offline or paired with ZeroDrift Cloud.
Offline Mode
All artifacts live in your repo. Agents read the NorthStar file, execute work, and the PM manually validates. Full control, no external dependencies.
